If your home has no ducts (radiators, baseboard, an addition, a converted garage), a ductless mini-split is usually the answer — no expensive duct retrofit, room-by-room zoning, high efficiency, and (as a heat pump) heating too. If you have good existing ducts and want even whole-house coverage with hidden equipment, a central system is usually cheaper. 💵 Cost: Cheap for a Room, Not Always for a House
For one or two rooms, ductless wins easily — about $2,000–$6,000 per zone installed, with no ductwork to build. But scale it to a whole house and the picture flips: multi-zone ductless runs roughly $6,500 to $20,000+ (marketplace averages for cold-climate systems land near the top of that), which is often as much as or more than a ducted system. Central AC over existing good ducts is about $4,500–$9,500, and a ducted heat pump about $8,000–$15,000. The swing factor is ductwork: if you don't have it, retrofitting adds $3,000–$10,000+, which is exactly why ductless wins duct-free homes.
🏠 Ducts, Zoning & the Whole-House Question
The honest decision tree starts with ductwork. No ducts, or an addition/conversion → ductless, because extending or building ducts is expensive and invasive. Good existing ducts → central is usually the cheaper, cleaner whole-house answer. Ductless can do a whole house — a multi-zone system supports up to four (DOE) to eight (manufacturers) indoor heads per outdoor unit, each with its own thermostat — but at that scale the cost advantage disappears, and hanging too many heads on one outdoor unit hurts part-load efficiency (several right-sized single-zone units often beat one big multi-zone).
⚡ Efficiency: SEER2, HSPF2 & Duct Losses
Ductless generally wins on efficiency for two reasons: top single-zone models reach very high SEER2 (up to ~33 vs a 14.3 federal minimum and ~22+ for high-end central), and — critically — there are no duct losses. Per ENERGY STAR, a typical duct system loses about 20–30% of the air moving through it to leaks and poor connections. Heating is rated by HSPF2 (7.5 federal minimum for heat pumps).
❄️ Cold-Climate Heating (the Big Myth)
"Heat pumps don't work in the cold" is out of date. Cold-climate / hyper-heat mini-splits are rated to deliver 100% of their heating capacity at 5°F and keep producing usable heat down to about −13°F — no backup furnace required in most of the country. Standard (non-cold-climate) models lean more on electric backup as it gets cold. To verify a specific unit, check the independent NEEP Cold-Climate ASHP product list rather than trusting a spec sheet alone. A central AC, by contrast, is cooling-only; if you want to electrify heating with ducts, that's a ducted heat pump, not central AC.
📋 Sizing, Code & the 2026 Incentive Reality
- Size to the load (ACCA Manual J), not square footage. Oversizing short-cycles, dehumidifies poorly, and wastes energy — and code requires equipment sized by Manual J / Manual S. Manual D designs the ducts on the central side.
- Electrical & refrigerant. Mini-splits need a dedicated 208–240V circuit and an outdoor disconnect (NEC 440.14), with the breaker sized to the nameplate, not BTU (NEC 440.22). Standard installs require EPA-608-certified refrigerant handling — only pre-charged DIY kits sidestep that, and even then the circuit and permit usually need a pro. New systems now use A2L refrigerants (R-454B ducted, R-32 ductless) after the R-410A phase-out.
- Federal tax credits EXPIRED. The 25C heat-pump credit (historically 30% up to $2,000) and the 25D credit were terminated after December 31, 2025 by the One Big Beautiful Bill Act. There is no federal credit for 2026 installs — ignore any page still claiming "30% through 2032."
- IRA rebates survive but are limited. HEEHRA/HEAR offers up to $8,000 for a qualifying heat pump for income-qualified households, but it's state-administered, income-gated, and first-come-first-served — some states have exhausted funds (California's ran out in Feb 2026), others are active. Verify with your state energy office and utility.
